Start with the ownership equation
Add the phone, airtime, mandatory charges, accessories, insurance and repairs. Then subtract the value you realistically expect to recover at the end. Use the same ownership period for every option.

Do not count uncertain value as guaranteed
Cashback, trade-in bonuses and future resale are conditional. Show them on a separate line from mandatory payments. A deal should remain affordable if an expected bonus is reduced or never received.
Use an ownership period that matches your behaviour
A three-year calculation is not useful if you normally replace a phone after eighteen months. Equally, a cheap handset may be poor value if support, storage or repair options make your planned four-year use unrealistic.
